Study Overview
Problem Statement
High Customer Acquisition Cost (CAC) Through Marketplace
Taskpin experienced slow network effects in its first year, preventing organic growth and resulting in a high CAC.
Study Goals
Transform Marketplace into SaaS-Enabled Platform
Our research shows that converting our marketplace services into a SaaS product can reduce this cost.
Impact
Recently Launched, Limited Data
Although initial results show SaaS customer growth, the recent launch means I need more time to assess the impact.
01/My Research
Discover the Challenge
Marketplace Drawbacks
Less Predictable Revenue
We earn through commission fees, which fluctuate with sales volume. Increasing our marketing budget raises our CAC.
More Vulnerable to Competition
Since many marketplaces compete only on fees and audience size, we were vulnerable to larger competitors.
Lower Loyalty
Our marketplace is just one of many sales channels that professionals use to earn income, so they naturally focus on whichever generates more revenue.
User Insights
I conducted 20+ interviews with Taskers to learn about the reasons that prevent them from using our marketplace.

There just aren’t enough customers coming through your marketplace for me to keep busy.
Jason, Handyman

I don’t really see how your marketplace can help me grow my business or get more work.
Jess, Cleaner

The fees you charge make it hard for me to actually make good money.
Berry, Gardener

The platform’s a bit tricky to use, and it doesn’t have the tools I need to keep my jobs organized.

02/My Solution
Ideation for a Solution
Possible Solutions
Introduce a Separate SaaS Product
Although the idea had strong revenue potential, it risked shifting our focus to another product and preventing us from achieving our initial goals.
Make the existing Marketplace SaaS-Enabled
Although it adds complexity, it lets us amplify our value in new ways and open another revenue stream.
What Have I Done?
This transformation allows our marketplace to offer its features to individual professional who want to take advantage of a simple online tool that is designed dedicated for their type of work to manage their business.
Features Definition
Each feature contributes to the platform in a unique way, as described below:
Quote Management
Professionals are able to receive requests outside the marketplace, directly through their specialized public profile.
Client Management
Taskers can add new clients or import existing ones they currently manage on paper or in a spreadsheet into their profile.
Adding Notes
Professionals can add notes to tasks, allowing them to record and track important details for successfully completing the work.
Tasks Management
Professionals can manage marketplace tasks alongside their self-added tasks in their workspace and track them using a calendar.
Exclusive Profile
Taskers can showcase their services in a specialized profile and accept direct quote requests on a profile page with their own username.
Wireframing
Since the product strategy focuses on optimizing this SaaS version for professionals at work, I adopted a mobile-first approach. Below are some frames from the designed wireframes.
